The open web was built on the idea that bigger is better: more sessions, more pageviews, broader reach, higher CPMs at scale. That model worked while distribution was the scarce resource and search was the gatekeeper. Neither of those conditions holds any more. Distribution is saturated, answer engines intermediate the read, and the marginal reader pulled in by SEO is worth fractions of a cent.
Niche scale inverts the bet: optimise for the depth of the relationship with the reader, not the breadth of reach. 100,000 readers who return weekly, trust the author, subscribe to the newsletter, and buy the products is a more resilient business than 10 million who arrived once via search and will never be seen again. The unit economics are better (monetisation per user is an order of magnitude higher), the editorial quality bar is defensible (you can't fake taste for an audience that actually knows you), and AI substitution is weaker (models can summarise general knowledge but can't replicate sustained relationship).
The operating implication is that the right metrics change. Pageviews and unique users become weaker indicators than open rates, repeat-visit frequency, conversion on owned products, and revenue per subscriber. The team shape changes too. A niche-scale operation can run with a small team of operators because the work is narrower, the audience is known, and the production volume needed to hold the relationship is lower than what a mass-reach publication has to ship to keep its CPM line alive.
